How a retail media company turned the founder’s sales know-how into a system the whole company could use

A well-established company worked with Blank Slate Consulting to turn years of founder-led sales knowledge into one repeatable Sales Playbook across three business lines.

The company sells in-store media and solutions to brands at the point of sale. It was running three business lines at very different stages: an established core business, a young digital line, and a third line that was just launching. The founder wanted to grow all three at once, which meant his know-how had to reach the rest of the company.

The challenge

A strong strategy that needed a sales system to match

The company already had strong strategy and positioning. The opportunity was building the system to execute it consistently.

Commercial know-how lived with the founder, roles were not fully formalized, deals were spread across different tools, follow-up varied by person, and new sellers were on the way.

With the industry’s main trade show approaching, the company also had a hard deadline to bring the three lines together under one commercial motion.

The approach

Build the playbook session by session

Twice a week, for two hours, Blank Slate sat down with the team and built the playbook in the room. The CEO Download™ moved years of instinct about who to call, what to say, how to price, and when to follow up out of the founder’s head and into a system the whole company could use.

1

Before the trade show: the essentials

Seven sessions focused on what the team needed for the event: ideal customer profile, value proposition by business line, booth roles, lead capture connected to the CRM, and short qualifying questions.

2

At the trade show: the first live test

The team presented all three lines together for the first time, with a clear process to capture and qualify every lead.

3

After the trade show: the full playbook

Nineteen more sessions completed the system: event post-mortem, organizational structure and roles, CRM decision and pipeline, sales process, follow-up cadences and scripts, proposal and pricing standards, objection handling, account management, cross-selling, and onboarding.

The impact

A sales system that doesn’t live in one person’s head

Before / What Blank Slate did
After / Why it matters
Every answer came from the founder
A playbook that defines the what, the how, and the who
No clear roles
Role profiles, an org chart, and a RACI matrix
A sales process that varied from deal to deal
A six-stage process with separate flows for cold outreach, website leads, and event leads
Follow-up that varied by person
Cadences built to book a meeting, including a five-touch sequence after events
Deals spread across two tools
One pipeline with defined stages and CRM standards
New sellers learning as they went
A 30-day onboarding plan with 30, 60, and 90-day expectations
Each line selling on its own
A cross-selling and account management framework across all three lines

Onboarding, built in

The playbook is now the starting point for every new seller. It includes a 30-day plan and clear expectations at 30, 60, and 90 days, so the next hire doesn’t depend on the founder to get up to speed.

A founder who coaches

The new structure defines the founder’s move from selling every deal to coaching and mentoring the team.

A living document

The playbook was designed to stay current. Sections still in progress are marked as such, and the team can keep building on it.

1

3
